N\u00e4sta del handlar om att faktiskt implementera en kompetensmodell. Det h\u00e4r steget kan uppfattas som \u00f6verv\u00e4ldigande, men om det g\u00f6rs ordentligt ger det en organisation enorma f\u00f6rdelar. Som ryggraden i ett antal talent management-program s\u00e5som urvals- och prestationshanteringssystem, kan kompetensmodeller hj\u00e4lpa till att f\u00e5 organisations\u00f6vergripande \u00f6verensst\u00e4mmelse med vad som definierar framg\u00e5ng f\u00f6r individer, team, avdelningar och f\u00f6retaget som helhet. <\/p>\n\n\n\n<p>Effektiva kompetensmodeller kr\u00e4ver inte bara mycket arbete att utf\u00f6ra, utan ocks\u00e5 input och support fr\u00e5n flera viktiga intressentgrupper. \u00c4ven om det inte finns en enda strategi eller metod f\u00f6r att utveckla en kompetensmodell som kan garantera dess framg\u00e5ng, finns det n\u00e5gra allm\u00e4nna tips eller riktlinjer som, om de f\u00f6ljs, maximerar chanserna att en kompetensmodellsimplementering kommer att g\u00e5 bra. Dessa tips sammanfattas och diskuteras i detalj nedan:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Anv\u00e4nd en uppifr\u00e5n-och-ned-strategi<\/li>\n\n\n\n<li>F\u00e5 input fr\u00e5n jobbinneh\u00e5llsexperter<\/li>\n\n\n\n<li>Skapa inte f\u00f6r m\u00e5nga eller f\u00f6r f\u00e5 kompetenser<\/li>\n\n\n\n<li>Anpassa kompetensmodellen till f\u00f6retagskultur och strategiska m\u00e5l<\/li>\n\n\n\n<li>Ange jobbniv\u00e5er som inneh\u00e5ller egna beteendedefinitioner<\/li>\n<\/ol>\n\n\n\n<h4 class=\"wp-block-heading\">Anv\u00e4nda en uppifr\u00e5n-och-ned-strategi<\/h4>\n\n\n\n<p>Detta betyder helt enkelt att det m\u00e5ste finnas support fr\u00e5n h\u00f6gsta ledningen fr\u00e5n b\u00f6rjan, och att st\u00f6d f\u00f6r initiativet startar h\u00f6gst upp i huset och sprider sig ner i organisationen. Om ett s\u00e5dant inte finns kommer projektledarna att simma uppstr\u00f6ms n\u00e4r de f\u00f6rs\u00f6ker f\u00e5 acceptans f\u00f6r den nya kompetensmodellen. Dessutom \u00e4r det mer sannolikt att framtida initiativ som f\u00f6rs\u00f6ker inf\u00f6rliva kompetensmodellen (exempelvis ett utbildnings- eller utvecklingsprogram) m\u00f6ts av motst\u00e5nd om det inte finns n\u00e5got st\u00f6d fr\u00e5n f\u00f6retagets h\u00f6gsta ledare.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Att f\u00e5 input fr\u00e5n jobbinneh\u00e5llsexperter<\/h4>\n\n\n\n<p>Att f\u00e5 r\u00e4tt input ger inneh\u00e5llsvalidering och \u00e4ven st\u00f6d fr\u00e5n de anst\u00e4llda i de jobb som faktiskt \u00e4r kopplade till kompetenserna. Med andra ord kan, samtidigt som ledarskapsst\u00f6d \u00e4r viktigt, f\u00f6retagets h\u00f6gsta ledare inte bara utveckla kompetensmodellen i ett vakuum. Att engagera representanter fr\u00e5n alla niv\u00e5er i organisationen kommer inte bara att s\u00e4kerst\u00e4lla att kompetensmodellen \u00e4r korrekt, utan kommer ocks\u00e5 att g\u00f6ra det m\u00f6jligt f\u00f6r kompetensmodellen att f\u00e5 genomslag n\u00e4r den inf\u00f6rs i hela f\u00f6retaget.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Att anv\u00e4nda f\u00f6r m\u00e5nga eller f\u00f6r f\u00e5 kompetenser<\/h4>\n\n\n\n<p>Fr\u00e5gan om hur m\u00e5nga kompetenser som ska ing\u00e5 i en kompetensmodell har varit f\u00f6rem\u00e5l f\u00f6r en del diskussioner. \u00c4ven om det inte finns n\u00e5gon magiskt siffra finns det ett intervall \u2013 vanligtvis runt 6 till 10 \u2013 som tenderar att fungera effektivt i de flesta organisationer. Anledningen till att man undviker ett 12-tal kompetenser eller mer \u00e4r att det utg\u00f6r en st\u00f6rre utmaning f\u00f6r att f\u00e5 kompetensmodellen att resonera hos medarbetarna. N\u00e4r det finns f\u00f6r mycket inneh\u00e5ll i modellen kommer folk inte ih\u00e5g den lika l\u00e4tt, och det f\u00f6rsv\u00e5rar ocks\u00e5 varum\u00e4rkesbyggande och marknadsf\u00f6ring av kompetensmodellen. <\/p>\n\n\n\n<p>\u00c5 andra sidan, n\u00e4r det finns f\u00f6r f\u00e5 kompetenser \u2013 l\u00e5t oss s\u00e4ga 4 eller f\u00e4rre \u2013 blir det en utmaning att g\u00f6ra kompetensmodellen s\u00e5 detaljerad eller helt\u00e4ckande som den beh\u00f6ver vara f\u00f6r att omfatta alla jobb i f\u00f6retaget. Dessutom kommer kompetenserna n\u00e4stan s\u00e4kert att l\u00e5ta \u00f6verdrivet breda och generiska \u2013 till och med vaga \u2013 n\u00e4r fyra eller f\u00e4rre kompetenser anv\u00e4nds f\u00f6r att omfatta alla kriterier f\u00f6r framg\u00e5ng i hela f\u00f6retaget.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">F\u00e5 kompetensmodellen att st\u00e4mma \u00f6verens med f\u00f6retagskultur och strategiska m\u00e5l<\/h4>\n\n\n\n<p>Denna del ger kompetensmodellen ett syfte och en riktning som \u00e4r specifik f\u00f6r varje enskild organisation. Om ledarskapet inte kopplar kompetensmodellen till f\u00f6retagets kultur eller strategi f\u00f6rlorar kompetenserna sitt v\u00e4rde, och de anst\u00e4llda kommer att vara mer ben\u00e4gna att betrakta dem som bara ytterligare en upps\u00e4ttning f\u00f6rm\u00e5gor eller beteenden som p\u00e5dyvlas dem utan n\u00e5gon egentlig mening bakom.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Ange jobbniv\u00e5er med egna beteendedefinitioner<\/h4>\n\n\n\n<p>Det sista tipset g\u00f6r att samma kompetenser blir relevanta fr\u00e5n instegsroller hela v\u00e4gen till seniora chefer. Kommunikation \u00e4r till exempel en kompetens som \u00e4r viktig f\u00f6r de flesta roller i alla organisationer. Men s\u00e4ttet en underh\u00e5llstekniker p\u00e5 ing\u00e5ngsniv\u00e5 kommunicerar med teammedlemmarna p\u00e5 verkstadsgolvet \u00e4r v\u00e4ldigt annorlunda j\u00e4mf\u00f6rt med hur chefen f\u00f6r fabriken m\u00e5ste kommunicera med sina avdelningschefer. Som ett resultat av detta kan kompetensen kommunikation ha en bred definition som omfattar alla anst\u00e4llda, men ocks\u00e5 inneh\u00e5lla mer specifika beteendeexempel som \u00e4r samst\u00e4mmiga med varje jobbniv\u00e5.
