ferroviaires voulait am\u00e9liorer sa culture et ses performances en mati\u00e8re de s\u00e9curit\u00e9 dans toutes ses op\u00e9rations aux \u00c9tats-Unis. Apr\u00e8s quelques blessures importantes survenues sur ses principaux sites, la haute direction a identifi\u00e9 des lacunes de leadership en mati\u00e8re de s\u00e9curit\u00e9 chez les superviseurs. Les informations recueillies gr\u00e2ce aux enqu\u00eates sur les incidents, aux audits de s\u00e9curit\u00e9 et aux entretiens laissaient penser que les superviseurs de ces sites avaient r\u00e9guli\u00e8rement des comportements \u00e0 haut risque et ne poss\u00e9daient pas les comp\u00e9tences interpersonnelles et en leadership n\u00e9cessaires pour assurer efficacement la s\u00e9curit\u00e9. L&rsquo;organisation utilisait d\u00e9j\u00e0 les \u00e9valuations pr\u00e9alables au recrutement de Talogy pour les postes peu qualifi\u00e9s depuis plus de quatre ans sur d&rsquo;autres sites, ce qui avait entra\u00een\u00e9 une diminution significative des blessures \u00e0 consigner et avec arr\u00eat de travail en trois ans.<\/p>\n\n\n\n<p>Au regard de ce partenariat fructueux et des r\u00e9sultats prouv\u00e9s, l&rsquo;organisation a alors contact\u00e9 Talogy pour trouver une solution de d\u00e9veloppement qui pourrait satisfaire le besoin d&rsquo;identifier et d&rsquo;am\u00e9liorer les lacunes de leadership en mati\u00e8re de s\u00e9curit\u00e9 dans son syst\u00e8me de supervision actuel. Un site particulier de la division de fabrication a \u00e9t\u00e9 d\u00e9sign\u00e9 comme site pilote. Ce site fabrique des produits en caoutchouc pour l&rsquo;industrie des locomotives et ferroviaire et emploie environ 150&nbsp;collaborateurs. \u00c9tant donn\u00e9 qu&rsquo;il rencontrait beaucoup des probl\u00e8mes de comportement de leadership susmentionn\u00e9s, il constituait un site id\u00e9al pour cette \u00e9tude pilote.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Solution<\/h2>\n\n\n\n<p>Compte tenu de la n\u00e9cessit\u00e9 de travailler avec les superviseurs existants, l&rsquo;organisation a mis en place le programme de d\u00e9veloppement Safety<em>DNA<\/em><sup>\u00ae<\/sup> for Leaders. L&rsquo;\u00e9quipe dirigeante du site, compos\u00e9e de 12&nbsp;managers, superviseurs et chefs d&rsquo;\u00e9quipe, a particip\u00e9 au programme. Elle a d&rsquo;abord rempli l&rsquo;\u00e9valuation en ligne Safety<em>DNA<\/em> for Leaders, un instrument valid\u00e9 qui mesure le Safety<em>DNA<\/em> d&rsquo;une personne, son style de leadership et ses comp\u00e9tences de leadership en mati\u00e8re de s\u00e9curit\u00e9. Les participants ont \u00e9galement effectu\u00e9 chacune des \u00e9tapes suivantes du programme&nbsp;:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Une enqu\u00eate sur le climat de s\u00e9curit\u00e9 mesurant la perception de la s\u00e9curit\u00e9 par les collaborateurs<\/li>\n\n\n\n<li>Un atelier d&rsquo;une journ\u00e9e au cours duquel les participants examinent leurs r\u00e9sultats, comprennent leur Safety<em>DNA<\/em>, ainsi que leur style de leadership et son impact sur la s\u00e9curit\u00e9 des membres de leur \u00e9quipe<\/li>\n\n\n\n<li>Des s\u00e9ances de coaching individuelles au cours desquelles les participants sont inform\u00e9s des r\u00e9sultats de leur \u00e9valuation et \u00e9laborent un plan d&rsquo;action personnel de leader de la s\u00e9curit\u00e9<\/li>\n<\/ul>\n\n\n\n<p>Au cours de la s\u00e9ance de coaching personnelle, chaque participant a cr\u00e9\u00e9 et s&rsquo;est engag\u00e9 \u00e0 suivre un plan d&rsquo;action comportemental d\u00e9taill\u00e9 qui l&rsquo;aiderait sp\u00e9cifiquement \u00e0 surmonter les points faibles de son profil de leader de la s\u00e9curit\u00e9 et \u00e0 tirer parti de ses atouts existants. Ces plans variaient d&rsquo;un leader \u00e0 un autre et portaient sur diverses situations ayant une incidence sur la s\u00e9curit\u00e9 et les risques, allant des conditions dangereuses aux dynamiques interpersonnelles avec les membres de leur \u00e9quipe et leurs coll\u00e8gues. Ces plans d&rsquo;action ont ensuite fait l&rsquo;objet d&rsquo;un suivi r\u00e9gulier et ont \u00e9t\u00e9 mis en \u0153uvre dans les d\u00e9lais impartis respectifs.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">R\u00e9sultats<\/h2>\n\n\n\n<p>Les r\u00e9sultats de cette intervention dans le temps ont \u00e9t\u00e9 positifs et significatifs. Le graphique montre le nombre total de blessures \u00e0 consigner aupr\u00e8s de l&rsquo;OSHA et de jours perdus pour cause de blessures au cours des sept mois pr\u00e9c\u00e9dant la mise en \u0153uvre du programme et des 11&nbsp;mois suivant sa mise en \u0153uvre. Les r\u00e9sultats r\u00e9v\u00e8lent une diminution de 83&nbsp;% des blessures \u00e0 consigner au cours de cette p\u00e9riode, alors que la p\u00e9riode suivant la mise en \u0153uvre du programme a dur\u00e9 quatre mois de plus que la p\u00e9riode pr\u00e9c\u00e9dant sa mise en \u0153uvre.<\/p>\n\n\n\n<p>Le nombre de jours perdus a diminu\u00e9 de fa\u00e7on encore plus spectaculaire. Alors que 12&nbsp;jours de travail ont \u00e9t\u00e9 perdus pendant la p\u00e9riode pr\u00e9c\u00e9dant la mise en \u0153uvre du programme, aucun jour n&rsquo;a \u00e9t\u00e9 perdu pendant les 11&nbsp;mois suivant sa mise en \u0153uvre, ce qui repr\u00e9sente une r\u00e9duction de 100&nbsp;% du nombre de jours perdus sur le site.<\/p>\n\n\n\n<p>Aucun changement important n&rsquo;a \u00e9t\u00e9 apport\u00e9 dans la supervision, la formation, les politiques et proc\u00e9dures, le personnel ou la nature du travail pendant cette p\u00e9riode sur le site. Malgr\u00e9 cela, le site a enregistr\u00e9 des diminutions importantes des blessures \u00e0 consigner et du nombre de jours perdus. Ces diminutions ne sont pas seulement significatives d&rsquo;un point de vue statistique, elles mettent \u00e9galement en \u00e9vidence l&rsquo;impact que le leadership peut avoir sur les performances de s\u00e9curit\u00e9 et le comportement quotidien des \u00e9quipes en mati\u00e8re de s\u00e9curit\u00e9.<\/p>\n\n\n\n<p>Selon les estimations de l&rsquo;OSHA, le co\u00fbt direct moyen d&rsquo;une blessure \u00e0 consigner est d&rsquo;environ 40&nbsp;000&nbsp;$. Il s&rsquo;agit probablement d&rsquo;une sous-estimation, car certaines sources fournissent des estimations de co\u00fbts plus \u00e9lev\u00e9es. Toutefois, en utilisant cette estimation, les cinq blessures \u00e0 consigner de moins repr\u00e9senteraient une \u00e9conomie directe de 200&nbsp;000&nbsp;$. Les co\u00fbts indirects li\u00e9s \u00e0 ces blessures seraient probablement quatre fois plus \u00e9lev\u00e9s que ce montant. Au total, ces co\u00fbts pourraient facilement s&rsquo;\u00e9lever \u00e0 plus d&rsquo;un million de dollars au fil du temps.<\/p>\n\n\n\n<p>Ces r\u00e9sultats soulignent l&rsquo;importance du comportement des leaders quant \u00e0 la culture et aux performances en mati\u00e8re de s\u00e9curit\u00e9 d&rsquo;une organisation. L&rsquo;\u00e9tude fournit \u00e9galement des preuves solides que le programme de d\u00e9veloppement Safety<em>DNA<\/em> for Leaders entra\u00eene un changement de comportement significatif chez les leaders, ce qui permet de renforcer la s\u00e9curit\u00e9 sur le lieu de travail, de r\u00e9duire le nombre de blessures et de jours perdus.
