un bon indicateur de l&rsquo;efficacit\u00e9 d&rsquo;une organisation en mati\u00e8re de recrutement et d&rsquo;int\u00e9gration du personnel. Le turnover de la premi\u00e8re ann\u00e9e dans le secteur hospitalier (28,3&nbsp;%) est nettement sup\u00e9rieur \u00e0 celui des autres industries am\u00e9ricaines (21,5&nbsp;%). Apr\u00e8s la premi\u00e8re ann\u00e9e dans un h\u00f4pital, 22,2&nbsp;% du personnel infirmier de premi\u00e8re ann\u00e9e partent et pour certains segments du personnel hospitalier, le turnover est souvent sup\u00e9rieur \u00e0 50&nbsp;% (PricewaterhouseCoopers Saratoga 2012\/2013 US Human Capital Effectiveness Report). Le rapport souligne \u00e9galement l&rsquo;impact sur les r\u00e9sultats nets. Il estime le co\u00fbt du turnover \u00e0 1,5&nbsp;fois le salaire de base d&rsquo;un collaborateur exon\u00e9r\u00e9 et \u00e0 0,5&nbsp;fois le salaire de base d&rsquo;un collaborateur non exon\u00e9r\u00e9. Ces quatre h\u00f4pitaux, qui font partie du m\u00eame syst\u00e8me de sant\u00e9, sont situ\u00e9s dans un rayon de 24&nbsp;km les uns des autres. Ils affichent depuis longtemps un turnover \u00e9lev\u00e9 (jusqu&rsquo;\u00e0 63&nbsp;%) au niveau des postes du personnel de service, en particulier dans les services de di\u00e9t\u00e9tique, d&rsquo;environnement et de transport. Le syst\u00e8me avait effectu\u00e9 une analyse approfondie et essay\u00e9 plusieurs strat\u00e9gies, sans grand succ\u00e8s. De plus, les managers examinaient jusqu&rsquo;\u00e0 50&nbsp;CV et recevaient en entretien jusqu&rsquo;\u00e0 10&nbsp;candidats pour pourvoir un seul poste. Il n&rsquo;y avait eu aucune coordination des efforts de recrutement et les quatre h\u00f4pitaux se disputaient en r\u00e9alit\u00e9 les talents du m\u00eame vivier de candidats.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Solution<\/h2>\n\n\n\n<p>Le turnover est un probl\u00e8me complexe, mais la solution la plus directe consiste \u00e0 am\u00e9liorer le process de recrutement pour garantir une meilleure \u00ab&nbsp;ad\u00e9quation&nbsp;\u00bb au poste et s&rsquo;assurer que les aptitudes et les comp\u00e9tences comportementales des candidats correspondent \u00e0 la culture organisationnelle souhait\u00e9e. Nous avons par cons\u00e9quent adopt\u00e9 une approche globale&nbsp;:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>D\u00e9termination des comp\u00e9tences souhait\u00e9es<\/strong><\/h3>\n\n\n\n<p>La fiabilit\u00e9 est la premi\u00e8re comp\u00e9tence fonctionnelle qui vient \u00e0 l&rsquo;esprit pour ce type de postes. Les hauts dirigeants de ce syst\u00e8me de sant\u00e9 reconnaissent que les collaborateurs de premi\u00e8re ligne ont un impact sur l&rsquo;exp\u00e9rience du patient et de sa famille. Ils veulent que le personnel contribue \u00e0 la culture centr\u00e9e sur le patient qu&rsquo;ils sont en train d&rsquo;\u00e9tablir. Notre \u00e9quipe a mis en place des groupes de discussion et des sondages pour comprendre non seulement les variables qui, par le pass\u00e9, ont jou\u00e9 un r\u00f4le dans le turnover, mais \u00e9galement celles qui permettront de pr\u00e9dire le succ\u00e8s \u00e0 long terme. En quelques semaines, nous avons \u00e9labor\u00e9 un mod\u00e8le de comp\u00e9tences pour ces postes qui constituerait la base d&rsquo;un syst\u00e8me de recrutement efficient, efficace et juridiquement d\u00e9fendable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Centralisation du process de recrutement<\/strong><\/h3>\n\n\n\n<p>Nous avons con\u00e7u, en collaboration avec les ressources humaines, un process centralis\u00e9 de recherche et de pr\u00e9s\u00e9lection des candidats pour les quatre h\u00f4pitaux, afin de tirer le meilleur parti des efforts de recrutement \u00e0 partir d&rsquo;un vivier de talents commun. L&rsquo;\u00e9quipe centrale examine les candidatures et les r\u00e9sultats des \u00e9valuations pr\u00e9alables \u00e0 l&#8217;emploi afin d&rsquo;\u00e9liminer les candidats ayant peu de chances de r\u00e9ussir. Une pr\u00e9s\u00e9lection par t\u00e9l\u00e9phone permet de r\u00e9duire encore plus le vivier et les candidats retenus sont pr\u00e9sent\u00e9s au manager. Un process de communication a \u00e9t\u00e9 cr\u00e9\u00e9 afin que les recruteurs et les managers travaillent en \u00e9troite collaboration pour am\u00e9liorer constamment l&rsquo;efficacit\u00e9 et la pr\u00e9cision du recrutement.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Outils d&rsquo;\u00e9valuation<\/strong><\/h3>\n\n\n\n<p>Les outils sont ax\u00e9s sur la fiabilit\u00e9, la compassion, l&rsquo;orientation patient, la flexibilit\u00e9 et la collaboration. L\u2019\u00e9quipe centrale de recrutement utilise les solutions Talogy pour le secteur de la sant\u00e9, g\u00e9r\u00e9es de mani\u00e8re fluide par le syst\u00e8me ATS, pour \u00e9valuer les comp\u00e9tences comportementales des candidats et \u00e9liminer les 25 % de candidats les moins performants.&nbsp;Des guides d&rsquo;entretiens comportementaux concis et structur\u00e9s ont \u00e9t\u00e9 cr\u00e9\u00e9s en fonction des comp\u00e9tences d\u00e9finies. Par rapport aux 119&nbsp;recrutements effectu\u00e9s au cours de la m\u00eame p\u00e9riode de l&rsquo;ann\u00e9e pr\u00e9c\u00e9dente, le turnover \u00e0 court terme a \u00e9t\u00e9 r\u00e9duit de moiti\u00e9. \u00c9conomies r\u00e9elles&nbsp;: 450&nbsp;000&nbsp;$. \u00c9conomies sur une ann\u00e9e enti\u00e8re&nbsp;: 1,3&nbsp;million&nbsp;$.<\/p>\n<\/div><\/div>\n<\/section>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Efficacit\u00e9<\/strong><\/h3>\n\n\n\n<p>Le syst\u00e8me permet aux recruteurs de r\u00e9duire le vivier de candidats \u00e0 un groupe de candidats plus qualifi\u00e9s sans augmenter le nombre, les efforts ou l&rsquo;\u00e9nergie des recruteurs. Les recruteurs et les managers ne consacrent du temps et des ressources qu&rsquo;aux candidats les plus qualifi\u00e9s. Les managers n&rsquo;ont pas \u00e0 examiner les CV et lorsqu&rsquo;un candidat est pr\u00e9sent\u00e9 au manager par l&rsquo;\u00e9quipe centrale, il y a 85&nbsp;% de chances que le candidat soit apte \u00e0 \u00eatre recrut\u00e9.
